Scoping
What is the project? Why? Desired deliverables and who is needed. PM to research time needed (hrs) from each dept/person. Collaborate with sales/account team to determine the min needed for the client’s request vs the larger picture, what would be helpful.
SOW writing
CYA languages – what the scope includes and doesn’t include. Detailed deliverables and project timeframe.
Timeline
General or detailed timeline for SOW. Detailed timeline once project is confirmed, sold. Revising timelines as needed, noting reason for edits along the way.
New project in "system"
Name, number, team assigned (collab with resource mgr), resourcing allocated (hrs), tasks for timesheets, etc Detailed timeline and internal meetings scheduled on calendars.
Resourcing
Ensure each project milestone has a team assigned, with budgeted hours. Communication and brief is clear with the team. Additional tasks that surface should be approved in or out of scope. If in-scope / added, task should be noted to the team, resourced and timing assigned.
Run Meetings
Ensure meetings occur. Check in with presenters days prior to meeting. Take meetings notes, capturing edits, next steps and owners, timesheet reminders and full timeline reminder. Links to any resources, making it easier for team members to do their part of the job. (no hunting) Keep client’s deliverables in perspective so team doesn’t trail off. Connect with account team to schedule enough time for client reviews, client feedback and then client review #2.
Part of the Team
Proofreading Schedule creative check-in’s with AD/CD, media team reviews and/or strategy team reviews. Typically the PM does not attend these meetings. The PM can schedule them to ensure they happen and make for a more productive full team internal review.
Ensure the appropriate team members are resourced. Schedule team check-in’s to ensure everyone has what they need and deliverable comes in on time. Schedule reviews, circulate meeting notes internally and/or with external partners (client teams).
Status
Track actual hours vs budgeted hours on a weekly basis, reporting any concerns to project leads. Suggesting ways to scale back if project is trending high on hours. Internal status meetings with full team or only the leads – which ever is scoped – to ensure everyone has what they need, prevents games of telephone that accumulate hours to the project
